Critical ERP deployment rescue

CONTEXT
- The Client is a large automotive equipment manufacturer who has decided to speed up & better secure the deployment of a SAP-based ERP across 170 production facilities worldwide
- Deployment has been engaged on a decentralized basis, and corporate control has thus far been very low to nil; ERP processes have accumulated delays and dysfunctions have jeopardized global productivity efforts
OBJECTIVES
- To help the Client to change gear: de-bottleneck the process, re-establish rigorous project governance and reposition it at the heart of the Group’s productivity challenge
TASKS
- Re-establishing project leadership (an interim seasoned manufacturing exec., not an IT expert)
- Rebuilding the ‘reference case’: assessment of the French pilot plant and of the benchmark system
- Revamping the general planning system, along with control of operations and analysis of production processes
- Streamlining management structures, based on a limited number of well-defined targets
- Setting up new processes and optimizing existing ones, in line with the general project schedule
OUTCOME
- Eventual alignment of all the processes on the French pilot test and rapid decrease of over-costs
- Scheduled reporting of the project progress to Corporate level, rebuilding trust & confidence
- Launch of the new system, ultimately in line with the initial schedule
